Definition

What Is System Drift?

Drift happens when a system*) slowly moves away from its original purpose, conditions, or assumptions without anyone clearly deciding to change direction.
*) A system is the wider network of people, organizations, infrastructure, resources, rules, and dependencies that an organization relies on and influences.

Characteristics

Gradual Change

Drift happens slowly over time rather than through one dramatic event. Individual changes often appear too small to matter.

Local Rationality

Each decision makes sense in the moment. People optimize for immediate pressures, constraints, or incentives without seeing the cumulative effect on the whole system.

Assumption Loss

The system continues operating as if old conditions still exist, even though the environment, dependencies, or constraints have changed.

Hidden Instability

The system may appear more efficient or successful while actually becoming less resilient, less flexible, or more dependent on uninterrupted conditions.

Fixes Rule

Temporary fixes, exceptions, and workarounds gradually become standard practice. What once seemed abnormal starts feeling normal.

Myopia

The consequences of drift are often recognized only after disruption occurs. By then, reversing course is difficult because the system has already reorganized around the new reality.
Example Case 01.02.02

Detroit's Car Industry

For decades, the car industry in Detroit was deeply connected to the region around it. Large companies like Ford Motor Company, General Motors, and Chrysler depended on local workers, suppliers, roads, schools, energy systems, and transport networks. At the same time, the region itself became dependent on the success of the car industry. Local shops, restaurants, housing, and even public services relied on the jobs and income the factories created.

Over time, the industry started to change through automation, outsourcing, and global competition. Factories closed and jobs disappeared. The effects spread far beyond the factories themselves. Local businesses lost customers, tax income declined, people moved away, and neighborhoods struggled. What looked like a strong industrial region turned out to be a fragile regional system that had become highly dependent on one industry.

Why Does Drift Matter?

Drift matters because system actors often adapt to small changes without noticing that the whole system is changing direction.

Each decision may make sense on its own. A company cuts stock to reduce costs. A municipality delays maintenance. A supplier becomes more specialized. A logistics firm optimizes every route. Nothing looks dramatic.

But together, these decisions can slowly make the system less flexible, more dependent, and harder to steer.

The risk is that drift often remains invisible while the system still seems to work. By the time the consequences become clear, the system may already have lost the resilience it once had.

For strategic decision-makers, this is the real warning: you are not only affected by system drift. Through everyday choices, you may also be helping to create it.
Drift makes it more difficult to thrive, because the system no longer responds as expected to your decisions.
  • You prepare for the wrong future and become vulnerable to unexpected changes
  • Small manageable issues remain undetected and grow into large disruptions that are expensive and difficult to solve
  • The fixes you can apply at your organization help short term but increase system instability in the long run
  • Your strategic choices become harder to reverse, because you're locked into increasingly suboptimal supply chains, technologies or business models
  • Cause and effect become difficult to see, so you'll struggle to see what's really happening

Metaphor

The Meeting of Two Seas

At Grenen, the waters of the North Sea and the Baltic Sea meet. But the two seas do not simply mix into one calm body of water. They have different currents, salinity, temperatures, and movement patterns.

Because these currents continuously push and pull sand along the coastline, the shape of the beach slowly changes over time. Sand is constantly moved, deposited, and reshaped by forces that are interacting with each other.

The beach is therefore “at drift.”
Not because of one sudden event, but because multiple moving forces gradually shift the system over time.

This makes it a useful metaphor for system drift.

In many regional or economic systems, there are also multiple “currents” operating at the same time: technological development, demographic change, regulation, polarization, climate pressure, labor shortages, changing customer behaviors...

 Each force may seem manageable on its own. But together they slowly reshape the system. The landscape changes gradually until people suddenly realize the system no longer looks or behaves the way it once did.
Causes

Why Does Drift Happen?

Drift happens because the actors and relationships within a system respond to decisions and changes within and outside the system.

Many responses happen outside our awareness, or manifest over time.

The total of responses reshapes the system in unpredictable ways.
